Pricing Your Consulting Services: A Framework That Works

Value-based pricing, retainers, or hourly rates? Here's how to think about pricing your expertise.

Pricing is one of the most common sources of anxiety for independent consultants. Charge too little and you undermine your credibility. Charge too much before you've built trust and you lose prospects. Here's a framework to get it right.

Start with value, not time

Hourly rates feel intuitive because they're easy to calculate. But they create a perverse incentive: the faster and better you work, the less you earn. Value-based pricing flips this. What is the outcome of your engagement worth to the client? A fundraising consultant who helps a startup close a $2M seed round is delivering far more than 20 hours of work.

Anchor your prices to outcomes, not inputs. "This engagement will help you reduce customer churn by 15%" is a pricing conversation. "I charge $300/hour" is not.

Create tiered offerings

Give prospects choices. A single price point creates a binary yes/no decision. Three options — a short diagnostic session, a full engagement, and a premium retainer — creates a "which one" decision. Most buyers choose the middle option.

Raise your rates regularly

Discounting trains clients to wait for deals. If a prospect pushes back on price, add something to the engagement — a follow-up session, a written report, extended access — rather than reducing the number. This maintains your rate and demonstrates confidence in your own value.
